For over two decades, the Indian IT services industry ran on a simple, effective model: hire thousands of fresh engineering graduates, put them through a standardised three-to-six-month training program, and deploy them onto client projects. This "train-and-deploy"
system was the backbone of the industry's growth, allowing companies to build a massive workforce capable of handling a wide variety of tasks. The focus was on creating a large pool of 'generalists'—engineers with foundational knowledge in popular programming languages and software testing. Companies hired in advance, creating a 'bench' of trained employees ready for upcoming projects. This volume-driven campus recruitment model was a hallmark of the industry, with the size of a company's fresher intake often seen as a sign of its future growth.
The New Demand: Project-Ready Experts
That era is drawing to a close. Today, the demand is for 'deployable specialists'. These are professionals who possess deep, verifiable expertise in specific, high-demand domains and can start contributing to a project from day one with minimal hand-holding. Hiring is no longer about filling seats; it's about acquiring specific capabilities. According to multiple industry reports, this means a intense focus on skills in Artificial Intelligence (AI) and Machine Learning (ML), cloud computing (across AWS, Azure, and GCP), cybersecurity, and data engineering. In fact, AI proficiency is quickly moving from a 'nice-to-have' to a baseline expectation for most tech roles. Companies are now far more selective, even at the fresher level, targeting candidates who can demonstrate practical, project-based skills rather than just academic credentials.
Why the Ground Shifted So Quickly
Several forces are driving this transformation. Firstly, economic pressures and squeezed profit margins mean IT firms can no longer afford long training cycles and extensive bench-time for employees. Clients are more demanding, seeking faster project delivery and tangible productivity gains, which requires experienced hands on deck immediately. Secondly, the rise of AI and automation is a major factor. AI is increasingly capable of handling routine, entry-level tasks like basic code generation, testing, and documentation—the very work that fresh generalists were once assigned. Zoho's Chief Scientist, Sridhar Vembu, recently noted that funds previously allocated for new hiring are now being diverted to AI technologies and data centre infrastructure. This shift from human capital to AI infrastructure investment is fundamentally altering the industry's hiring equation.
How IT Giants Are Adapting Their Strategy
The change is visible in the hiring patterns of India's largest IT companies. Many have moved away from announcing fixed annual hiring targets, opting instead for more flexible, demand-driven quarterly workforce planning. Fresher hiring commitments at major firms have been reduced, and in some cases, the onboarding of already-hired graduates has been delayed, contingent on project availability. The focus has pivoted towards 'just-in-time' hiring for specific roles and upskilling the existing workforce. Companies are investing heavily in internal training to create specialists, or 'forward deployed engineers', from their current employee base, supplementing this with strategic 'lateral' hires of experienced specialists from the market. The internship-to-hire model is also gaining prominence, as it allows companies to evaluate a candidate's practical performance over several months before making a full-time offer.
What This Means for India's Tech Talent
For students and IT professionals, the message is clear: specialisation is the new key to survival and growth. Relying on a general engineering degree is no longer sufficient. Aspiring professionals must cultivate deep expertise in one or two high-growth areas. This means going beyond college curriculum to gain hands-on experience through personal projects, internships, and industry-recognised certifications in fields like cloud, data science, or cybersecurity. For those already in the workforce, continuous upskilling is non-negotiable. The market is becoming bifurcated, with specialists commanding significant salary premiums and career opportunities, while generalist roles face stagnation. The future of a successful career in Indian IT will not be about knowing a little about everything, but about knowing a lot about the right thing.
