A key aspect of this is reducing the 'bench'—employees who are on the payroll but not actively working on a client project. Historically, this bench could be as high as 20-30% of staff, kept ready for new contracts. Now, the industry is aiming to shrink this to a leaner 8-10%. This isn't just about cutting costs; it's a response to a changing market where clients demand faster, more productive solutions. The rise of Artificial Intelligence (AI) is a huge driver of this change, allowing smaller teams to achieve more.
From Volume to Value
The shift away from a large bench signals a deeper change in hiring philosophy. Instead of hiring in anticipation of future growth, companies are now adopting a demand-driven model. Hiring is becoming increasingly project-specific and selective. This means the focus is less on the overall number of new hires and more on the specific skills those hires bring. The industry is effectively moving away from a labour-arbitrage model—where profits came from the cost difference of labour—to a value-creation model. As AI automates routine tasks like basic coding, testing, and support, the need for a massive base of entry-level employees is decreasing. This has led to a significant drop in fresher hiring, which now accounts for around 15% of recruitment, down from nearly 28% just a few years ago.
The Most In-Demand Skills
As the demand for generalists wanes, the value of specialists is skyrocketing. The skills now in fierce demand are those that drive modern digital transformation. Experts predict that a majority of new tech hiring will be concentrated in these high-value areas. Key among them are AI and Machine Learning (AI/ML), with some reports showing a 16% year-over-year rise in AI-related job postings even as overall IT listings fall. Alongside AI, companies are aggressively seeking experts in cloud architecture, data engineering, cybersecurity, and platform engineering. These are no longer niche skills but core capabilities required to deliver the complex, AI-led services clients are now demanding. The focus is on talent that can design, implement, and oversee sophisticated systems, rather than just execute routine tasks.
What This Means for Freshers
The new reality presents a significant challenge for the millions of engineering graduates who have traditionally looked to the IT sector for their first job. The days of guaranteed campus placements for anyone with a basic engineering degree are over. Companies now expect graduates to come equipped with relevant, modern skills and an ability to work with AI tools from day one. This has led to delayed onboarding and a more uncertain future for many freshers, with hiring now tied directly to client demand rather than annual calendars. However, it's not all bad news. While overall fresher intake is down, hiring for entry-level roles with AI and data analytics skills has seen growth. The clear message for students is that upskilling and specialisation are no longer optional but essential for breaking into the industry.
The Age of the Lateral Hire
This changing landscape has made experienced professionals with niche skills more valuable than ever. While fresher hiring numbers have become volatile, lateral hiring—recruiting experienced employees from other companies—is now sharply focused on acquiring specific, next-generation talent. Companies like TCS have stated that over half of their lateral hires already possess future-ready skills, and they expect this share to grow. These seasoned professionals can be deployed immediately on high-value projects without the long training periods required for freshers. They bring not just technical expertise but also domain knowledge and the business judgment needed to guide complex projects. This preference for proven, specialised talent is a core component of the industry's pivot toward a more agile and productive workforce. As one staffing firm CEO noted, employers care more about what candidates can build than what degree they hold.
