"It's never over once the money is agreed to," a prominent Power Four football general manager told USA TODAY Sports. "And the money agreed to is just the first step.""
Several general managers, FBS head coaches and agents told USA TODAY Sports that requests often begin before
a player officially enters the NCAA transfer portal.
Increasingly, they begin even when a player has no intention of entering the portal at all.
Think building and managing a championship-caliber roster is merely a matter of evaluating talent and allocating resources?
First, consider these nightmares from the portal.
As part of its examination of college football's true roster costs in 2026, USA TODAY Sports spoke with coaches, general managers, agents and administrators about the realities of player acquisition in the NIL era. Their stories, drawn primarily from transfer portal pursuits but also from high school recruiting battles, reveal a chaotic marketplace where contracts rarely end negotiations and leverage never sleeps.
All individuals were granted anonymity because of the sensitivity of discussing active players, ongoing recruiting battles and current roster situations.
Rolex proves pivotal for college football recruit
To be clear, the consensus five-star prospect was getting paid.
Paid well into seven figures.
He was one of the nation's most coveted recruits, carrying more than 30 committable offers and a recruiting profile that made him a priority for nearly every major program.
By the end, his decision came down to three finalists: an SEC powerhouse, an established Big Ten contender and a fast-rising challenger.
The money wasn't the differentiator.
In today's recruiting market, all three schools were prepared to write essentially the same check.
What separated them were the extras.
"Shoutout to our quarterback for getting that one done," a prominent personnel executive told USA TODAY Sports.
"The money was basically all the same."
Then came the deciding factor.
"What got us the kid?" the executive said. "We could get the Rolex."
Immediately talking money in new coach's office
There are no easy days for a power conference college football head coach, not even the first day.
But the first day, typically, is the easiest. Inasmuch as a news conference, typically a booster-schmooze and other glad-handing events are viewed as easy by the new face of the program – most usually, the new face of an entire school.
This head coach had survived the 30-minute introductory scrum with the press, some of them figures with whom he already built a rapport.
When he returned to his office, however, it was an entirely different situation.
"I did my (welcome) press conference and had one of our players from the year before waiting for me in my office," the Power Four coach told USA TODAY Sports. "The day I took the job, he was in my office to start negotiating.
"I understand, because they have the urgency to do what’s best for them [given time constraints of the transfer portal]. But, that was eye-opening to me to walk into my office and have somebody's representative and the player ready to start talking to me about money for a kid I've never met before."

There are no easy days for a Power Four football coach.
Not even the first one.
If anything, the introductory news conference is supposed to be the easy part. Smile for the cameras. Shake hands with boosters. Glad-hand donors and reassure fans. For a few hours, the new coach is the face of the program and, in many cases, the face of the university.
This coach had just survived the whirlwind. He'd finished a 30-minute introductory news conference, fielded questions from reporters and exchanged pleasantries with supporters.
Then he walked into his office.
Waiting for him was one of the team's returning players.
And the player's representative.
They weren't there to introduce themselves.
They were there to negotiate.
"I did my (welcome) press conference and had one of our players from the year before waiting for me in my office," the Power Four coach told USA TODAY Sports. "The day I took the job, he was in my office to start negotiating."
The coach understood the urgency. The transfer portal doesn't wait, and neither do players looking to maximize their value.
Even so, the encounter left an impression.
"That was eye-opening to walk into my office and have somebody's representative and the player ready to start talking to me about money for a kid I've never met before."
Pay me to get on the plane
There are always two sides to the ask.
"A kid doesn't know what he can get," an agent representing players across the ACC, Big Ten, Big 12 and SEC told USA TODAY Sports, "unless he asks.
"Or unless we ask for him."
Sometimes, as with the Rolex, the request isn't really about money.
This one was.
"Craziest one, and there are so many, but we had a kid," a Power Four coach with College Football Playoff experience told USA TODAY Sports. "Not a big one, smaller one; Power (Four) school but not a starter. Backup.
"And we have the visit set. He's coming to campus. He calls us from the airport and says he will not come on a visit for anything less than $500,000."
For a visit.
"Good Lord," the coach said.
The demand stunned the staff.
The player had never started a game. He wasn't a five-star recruit. He wasn't viewed as a program-changing prospect.
Yet his message was clear.
"'Less than $500,000 and I'm not coming on the visit,'" the coach recalled. "And I'm sure there are way, way worse than that."
The recruitment ended immediately.
"We told him, 'You're out of here,' the coach said. "That's the opposite of what we look for."
Renegotiating after training camp
By all accounts, the defender was having an outstanding training camp.
A newcomer to the program, he had arrived with something to prove and spent August proving it.
Apparently, he agreed.
"This kid, new to our program, first year here, wanted to renegotiate his deal because he thinks he's playing better than guys around him making more money," a Power Four coordinator told USA TODAY Sports.
The timing caught the staff off guard.
Not after the season.
Not before camp.
During camp.
"In camp!" the coach said. "We basically told him to go (get stuffed). Negotiations happen in the offseason."
Family and agents on the practice field
The recruit had already committed.
He'd signed one of the most lucrative NIL deals of the early era and quickly became a regular presence around the program, flying in for practices on a private jet service provided through the agreement.
At first, nobody thought much of it.
"We kind of thought he just wanted to be around everyone, get to learning the offense," a former assistant coach, now an FBS head coach, told USA TODAY Sports "Then we got out to spring practice."
The prized recruit began standing alongside coaches during practice, watching drills and talking ball with the offensive staff.
No problem.
Then things escalated.
"Coach, we turned around and the 'agent-slash-handler' was standing out there with us," the coach said.
And he wasn't alone.
"So was the dad."
The coach still shakes his head at the memory.
"That’s probably the wildest I’ve seen. Guys will ask for anything, but that’s the wildest I’ve actually seen."
Demands before entering the transfer portal
There was never going to be a traditional recruitment.
Interest was beside the point.
This was a marketplace transaction, and everyone involved knew it.
The player never entered the NCAA transfer portal. In fact, his team was headed to the College Football Playoff.
That didn't matter.
His camp believed the best leverage comes when you're prepared long before you need it.
So representatives quietly circulated a list of demands to multiple Power Four programs, documents reviewed by USA TODAY Sports show.
The centerpiece: a contract that, by most accounts, would have made him the highest-paid player at his position in college football.
The price tag exceeded $2 million in guaranteed compensation.
"A $250,000 signing bonus," one personnel executive told USA TODAY Sports, "to be paid at signing."
That was only the beginning.
The proposal also called for the player's agent to receive compensation directly from the school or collective, with a fee valued at approximately $150,000.
There were marketing commitments. Travel accommodations. Family lodging.
The player also wanted the right to independently negotiate sports-card and memorabilia deals outside the scope of any NIL agreement with the school.
And there were performance bonuses.
"He wanted kickers (incentives) if he led the conference in his most important statistical category," the executive said, "and if he was named all-conference or All-American."
In the end, the player never left his school.
But the episode underscored a reality coaches and personnel executives say has become commonplace.
"The big thing everybody needs to understand," a Power Four coach told USA TODAY Sports, "is the numbers are out of control and they’re skyrocketing."
The coach said rumors circulating throughout the sport suggest some programs are already spending as much as $50 million annually on football rosters, with others preparing to push beyond $60 million.
And, I don't think that inflation is going to stop until there's some rules," the coach said. "And I do think the kids need to be compensated."
But?
"It’s going to get out of control and take away from other aspects of education and college life at some point, robbing from those things, if it we let it get too far out of control," he said. "That’s where we’re headed."
