1. Visa & Mastercard: The Original Frenemies
Long before media giants reluctantly teamed up, competing banks faced a similar dilemma. In the 1950s and 60s, Bank of America launched BankAmericard, a revolutionary credit card product. Seeing its success, a consortium of rival banks banded together
to create their own competing system, the Interbank Card Association, which became Mastercard. Much like Hulu was born from TV networks trying to solve a common problem (competing with YouTube and Netflix) while still competing with each other, Visa (the successor to BankAmericard) and Mastercard were created by rivals to build a new market. They were 'coopetition' before the word was invented, building a global payment infrastructure that benefited all members, even as those members fought fiercely for customers.
2. Spotify: The Tenacious Disruptor
While not a joint venture, Spotify’s story echoes Hulu’s fight for survival and identity. The music streaming service launched into a world dominated by illegal piracy on one side and Apple's powerful iTunes store on the other. Its very existence depended on negotiating complex, often contentious licensing deals with the major record labels—Universal, Sony, and Warner—which viewed the startup with deep suspicion. This mirrors Hulu’s struggle to balance the conflicting demands and content strategies of its parent companies. For years, Spotify operated on a razor’s edge, building a new business model that ultimately 'saved the music industry' while simultaneously being criticized by artists over royalty payments. It's a classic tale of a disruptor navigating a landscape of powerful, skeptical partners to fundamentally change an industry.
3. Android: The World-Eating Platform
Google's acquisition of Android Inc. in 2005 for a mere $50 million is now considered one of the best deals in tech history. But its strategic genius lies in how Google deployed it, which has strong parallels to Hulu's 'frenemy' structure. To counter Apple's closed iPhone ecosystem, Google gave Android away for free to a consortium of hardware makers like Samsung, HTC, and Motorola. These companies were all rivals, yet they collaborated within the Open Handset Alliance to build a common platform that could compete with Apple. This created a chaotic, fragmented, but ultimately dominant global OS. Like Hulu, Android was a product built on the tension between collaboration and competition, uniting rivals against a common, bigger threat.
4. The F-35 Program: The 'ClownCo' of Defense
Hulu was reportedly nicknamed 'ClownCo' in its early days because of its chaotic, multi-parent structure. If any project deserves a similar title, it’s the F-35 Joint Strike Fighter. The program's goal was wildly ambitious: create a single, stealth fighter platform to replace numerous different aircraft for the U.S. Air Force, Navy, and Marine Corps, plus a host of international allies. Each branch and country had conflicting requirements—one needed to land on carriers, another to hover like a helicopter. The result was a design-by-committee behemoth managed by Lockheed Martin that suffered from epic delays and cost overruns, becoming the most expensive weapons system in history. It’s a textbook case study, much like early Hulu, of how trying to satisfy too many powerful stakeholders at once can lead to incredible complexity and conflict.
5. Nubank: The Scrappy Insurgent
Sometimes a company's story is fascinating because it's the polar opposite of a complex joint venture—it’s a focused insurgent taking on an oligopoly. That's the story of Nubank in Brazil. Founded in 2013, the fintech startup faced a market where five banks controlled over 80% of assets, charging some of the highest fees in the world. Founder David Vélez, frustrated by his own experience opening a bank account, built a digital-first platform with no fees and a vastly better customer experience. While Hulu was an insider's play, Nubank was the ultimate outsider, using technology to dismantle the advantages of entrenched incumbents. By 2026, it had surpassed all of Brazil's historic private banks in customer numbers, proving that a focused David can indeed beat a distracted Goliath.
